EC fan retrofits are one of the most commonly pitched energy upgrades for air-handling units, fan coil units and data centre cooling equipment. The pitch is usually a percentage: “save up to half your fan energy.” Sometimes that’s true. Sometimes the real saving is a fraction of that, and the payback stretches well beyond what the building owner was told.
The difference almost always comes down to what was measured before the decision was made. This article explains where EC fan savings actually come from, what to measure on your existing fans, and how to work out a payback figure you can trust.

What an EC Fan Retrofit Actually Changes
EC (electronically commutated) fans use a motor with built-in electronics that control its speed directly. Older AC fans typically use an induction motor, often driving the fan through belts and pulleys, and run at a fixed speed unless a separate variable speed drive (VSD) is fitted.
An EC retrofit can save energy in three ways:
- A more efficient motor. EC motors are generally more efficient than the AC induction motors they replace, especially when running below full speed.
- No belt losses. EC fans are usually direct-drive, so the energy lost through belts and pulleys, which gets worse as belts wear and slip, disappears.
- Speed control. This is often the biggest saving. Because fan power rises with roughly the cube of fan speed, running a fan at 80% speed uses only about half the power of running it at full speed. A fixed-speed fan that runs flat out all day, even when the space doesn’t need it, has the most to gain.
The flip side: if your existing fans already have VSDs and are well controlled, much of that third saving has already been captured, and the retrofit case rests mainly on motor efficiency and belt losses.

Used Megagenix for a recent project. What I appreciated is that they look at the simulations through a practical lens. Instead of just highlighting where the flow was failing in the software, they sat down with us and suggested realistic layout tweaks to fix the hot spots. Catching those blind spots early saved us a ton in potential modification costs down the line. Solid, pragmatic engineering team

What to Measure Before You Decide
A reliable payback calculation needs real data from your site, not nameplate ratings.
1. Actual Fan Power Draw
Measure the electrical power the existing fans actually draw, using a power meter, ideally logged over a typical week. Nameplate motor ratings often overstate real consumption, and using them inflates the projected saving.
2. Operating Hours
How many hours a year do the fans really run? An office AHU running on a weekday schedule might run around 3,000 hours a year. A data centre CRAH or a 24-hour facility runs close to 8,760. Run hours are often the single biggest factor in payback.
3. Required Airflow
Measure the airflow the system actually needs to deliver, not just what it delivers today. Many older systems are oversized or have been rebalanced over the years. An EC fan selected for the real requirement can be smaller and run more efficiently.
4. How Load Varies Through the Day
Does the space need full airflow all the time, or does demand drop at night, at weekends or at partial occupancy? The more the load varies, the more speed control is worth.
5. System Pressure and Condition
Check filters, coils and ductwork. A clogged coil or undersized duct raises the pressure the fan works against. Fixing those issues can save energy on its own, and the new fan should be selected for the corrected system, not the faulty one.
How to Calculate the Payback
Once you have measured data, the calculation itself is straightforward:
- Annual energy now = measured fan power (kW) × annual run hours
- Annual energy after retrofit = expected EC fan power (kW) at the required airflow and pressure × annual run hours (adjusted for any speed reduction during low-demand periods)
- Annual saving ($) = (energy now − energy after) × your electricity tariff
- Simple payback (years) = total installed cost ÷ annual saving

A Worked Example
The figures below are illustrative only, to show how the numbers interact. Your site’s figures will differ.
| Item | Value |
|---|---|
| Measured power of existing AHU fan | 7.5 kW |
| Expected EC fan power at the same airflow | 5.5 kW |
| Run hours (12 hours a day, 6 days a week) | about 3,740 hours a year |
| Energy saved | 2 kW × 3,740 h ≈ 7,480 kWh a year |
| Assumed tariff | $0.28 per kWh |
| Annual saving | about $2,090 |
| Assumed installed cost | $8,000 |
| Simple payback | about 3.8 years |
Now run the same fan for 24 hours a day, every day, as it would in a data centre. The run hours rise to 8,760, the annual saving rises to about $4,900, and the payback drops to well under two years. Same fan, same cost, very different business case. If the fan can also be slowed during low-demand periods, the saving grows further.
Where EC Retrofit Business Cases Go Wrong
- Using nameplate power instead of measured power. This is the most common reason projected savings don’t appear on the bill.
- Overestimating run hours. A fan scheduled to run 24 hours a day in the proposal but switched off at night in reality halves the saving.
- Ignoring existing VSDs. If the fans already have speed control, the saving from speed reduction has already been banked.
- Selecting the EC fan for the old, oversized airflow. You pay for capacity you don’t need and lose efficiency.
- Forgetting the knock-on effects. In a data centre, a change to airflow can shift hot spots. In a commercial building, lower airflow can affect comfort or fresh air rates. These should be checked before installation, not discovered after.
Checking the Airflow Before You Commit
Changing fans changes how air moves through a room, a data hall or an AHU. Before a large retrofit, especially in data centres or critical spaces, we model the system with CFD (computational fluid dynamics) to confirm that the new airflow still reaches where it needs to. For whole-building decisions, building energy modelling shows how the fan retrofit fits alongside other upgrades, such as chiller plant or control improvements.

Frequently Asked Questions
How much energy does an EC fan retrofit save?
It depends on the existing fans, how many hours they run and whether they already have speed control. Fixed-speed, belt-driven fans that run long hours have the most to gain. The only reliable way to know is to measure the existing fans’ power draw and run hours.
What is a typical payback period for EC fans?
There is no typical figure, because run hours change it dramatically. The same retrofit can pay back in under two years on a fan running 24 hours a day, and take twice as long on a fan running office hours only.
Do I need EC fans if my AHUs already have VSDs?
Not necessarily. Fans with variable speed drives already capture much of the speed control saving. An EC retrofit may still help through better motor efficiency and removing belt losses, but the case is smaller and should be calculated carefully.
Can EC fans be retrofitted into existing AHUs and FCUs?
In many cases, yes. EC fans are made in sizes designed to fit existing units. The fan should be selected for the airflow and pressure the system actually needs, which should be measured first.
